How to change a YouTube thumbnail after uploading

You can replace the thumbnail on any video you have already published, as many times as you like, and nothing about the video's history is reset. What throws people is the delay: you save the new image, reload the page, and the old one is still there. That is normal, and this explains why.

From a computer

Open YouTube Studio, go to Content in the left menu, and hover over the video you want to change. Click the pencil icon to open its details page. The thumbnail sits under the title field, showing the current image plus the three auto-generated stills YouTube pulled from the video.

Click Upload file, choose your image, and then click Save at the top right. Save is the step people miss: selecting the file alone changes nothing until you save the page.

The file has to be JPG or PNG, 16:9 for a normal video, and under 50 MB when you upload from a desktop browser. There is no practical reason to get near that ceiling — a well-exported 1920 x 1080 PNG is usually under 3 MB.

From a phone

In the YouTube app, tap your profile picture, then Your videos. Open the video, tap Edit, then tap the thumbnail. Pick Custom thumbnail and choose your image, then save.

The mobile limit is tighter: 2 MB for a video thumbnail. That is the single most common reason an upload gets refused on a phone when the same file works fine on a laptop. If you hit it, export JPG instead of PNG, or drop from 3840 x 2160 to 1920 x 1080 — at the size a thumbnail is actually displayed, neither change is visible.

The YouTube Studio app has the same option in a slightly different place, under the video's edit screen.

Why the old thumbnail keeps appearing

Once you save, YouTube regenerates the image at every size it serves — search results, the home feed, the sidebar, embeds, the mobile app, Google's own search results — and pushes those out through a content delivery network with caches all over the world. Those caches expire at their own pace.

So for a few hours you can see the new thumbnail in Studio and on the watch page while the home feed, an embed on your own site, or a link preview in a chat app still shows the old one. Nothing is broken and there is nothing to fix. YouTube's own documentation says plainly that thumbnail changes may take time to appear.

Your own browser makes it look worse than it is. Do a hard reload, or open the video in a private window, before concluding that the change did not save.

Does changing it hurt the video?

No. Swapping the thumbnail does not reset the video, does not remove it from recommendations and does not restart any ranking. Views, watch time and comments are untouched.

What does change is the click-through rate from that moment on, which is the whole point. If you replace the thumbnail on an older video, look at the impressions click-through rate in Analytics for the period after the change rather than the lifetime figure, because the lifetime number averages the old image in and will hide the effect for weeks.

If you would rather test than guess, YouTube's built-in thumbnail test lets you run up to three thumbnails against each other on the same video and picks a winner on watch time. It takes around two weeks and is set up from a desktop browser.

A thumbnail you cannot upload at all

There are three refusals worth recognising. Too large: you are on the phone app and over 2 MB. Wrong format: the file is a WebP, a HEIC from an iPhone, or a PDF — export JPG or PNG. Rejected by policy: thumbnails follow the Community Guidelines, and a rejection here can carry a strike, so nudity, gore and shock imagery are not worth the click.

There is also a fourth case that is not a refusal at all: the option is missing. Custom thumbnails require a verified account. If you only ever see the three auto-generated stills, verify your phone number in account settings and the upload button appears.

The vertical video trap

This one is barely known and it catches people who post vertical video that is not a Short. If you upload a vertical video and give it a 16:9 custom thumbnail, YouTube replaces your image with an automatically generated 4:5 crop on the home, explore and subscriptions surfaces. Your thumbnail survives on the watch page, in watch history and on non-mobile platforms.

In other words, on the three surfaces where discovery actually happens, your design does not run. If you publish vertical video, design for the shape you are publishing rather than assuming the 16:9 file carries over.
